While exploring different robotics infrastructure projects recently, I came across Fabric. What stood out wasn’t just the technology itself, but the problem it’s trying to solve—one that becomes visible much sooner than many people expect when robots are deployed at scale.


Step into a modern automated warehouse and the scene can feel almost cinematic. Dozens of compact machines move smoothly across the floor, lifting shelves, transporting packages, and weaving around each other with remarkable precision. From the outside, it appears seamless.


Behind that seamless movement, however, is an enormous coordination effort.


Robots don’t automatically work together simply because they share the same space. Every movement must be planned. Tasks need to be distributed. Traffic has to be managed so machines don’t block each other. Systems must monitor performance, push updates, detect errors, and recover when something breaks. Even a fleet of a few dozen robots can become complicated to manage very quickly.


Now imagine expanding that environment.


Instead of a single warehouse with a single operator, think about many warehouses, different companies, and thousands of robots operating in completely different systems. Each organization might use its own software stack, identity structure, and operational rules. At that scale, the challenge shifts from robotics alone to something closer to distributed computing.


This is where Fabric’s approach starts to make sense.


Most robotics deployments today operate as closed ecosystems. One company owns the robots, controls the infrastructure, and defines how the environment works. Within those boundaries things can run extremely efficiently because everything is predictable.


But those systems tend to struggle the moment they need to connect with something outside their own environment.


Two robotics platforms built by different vendors may not recognize each other. Their communication formats might be incompatible. Their identity systems might not match. Even confirming whether a task was actually completed can become complicated once multiple organizations are involved. Integrating different robotics platforms often takes far more effort than people initially expect.


Closed fleets work well internally, but they don’t naturally extend beyond their own boundaries.


Fabric approaches the problem from another direction. Instead of treating robots as isolated assets controlled by separate operators, it views them as participants within a shared digital network.


That conceptual shift changes a lot.


Consider how human systems function in large cities. Cooperation doesn’t happen simply because people are active and moving around. It happens because there are frameworks for identity, communication, and accountability. Participants know who is involved, what actions occurred, and who is responsible when something goes wrong.


Fabric attempts to introduce similar structures for machines.


In this framework, robots are not just mechanical tools performing tasks. Each machine can hold a recognizable identity within the network. The work it performs can be recorded. Other participants—whether they are robots, systems, or human operators—can coordinate with it through common protocols.


The focus shifts from pure automation to structured collaboration.


That difference becomes increasingly important as robotics moves into environments that are not controlled by a single organization. Places like airports, industrial campuses, logistics centers, and smart cities often involve multiple companies sharing the same physical space.


Without shared coordination standards, every robotic system effectively becomes an isolated island.


Fabric’s goal is to create a foundation that allows those islands to communicate. A consistent way to identify participants. A shared record of actions. A coordination layer that different operators can rely on.


In simple terms, it aims to give machines from different ecosystems a common language.


Once robots operate inside a shared network, however, a new challenge becomes central: trust.


If a robot reports that it completed a delivery, the system must be able to verify that claim. If a human technician intervenes to resolve an unexpected situation, that action should be documented. If compensation or rewards are tied to work being done, those rewards must reflect real activity rather than unverified claims.


Verification becomes the backbone of the entire system.


By recording actions and outcomes, the network can evaluate participants based on measurable contributions. Work becomes visible rather than assumed. Both machines and human operators can be assessed according to the tasks they actually complete.


When contributions are visible, incentive structures also become possible.


Traditionally, robot labor has been treated as an internal advantage within a company’s operations. In an open network model, however, useful activity could potentially be recognized across the entire ecosystem. A robot performing valuable tasks, a sensor collecting important data, or a human resolving difficult edge cases might all contribute measurable value.


Some platforms experiment with token-based incentives to represent that value. These systems can encourage participation, but they also introduce design challenges. Incentives must be aligned carefully so participants focus on meaningful outcomes rather than simply maximizing rewards.


Creating fair and effective incentive models is not trivial.


Beyond incentives, the real challenge lies in building open systems that function reliably in the real world. Identity systems must be secure. Verification mechanisms must be trustworthy. Governance frameworks must operate across organizations that may not fully trust one another.


And all of this still happens in the physical world, where sensors malfunction, connections drop, and robots occasionally behave unpredictably.


Closed robotic fleets avoid many of these complications by limiting who can participate. That simplicity is one reason they remain dominant today.


However, closed systems also face natural limits.


As soon as multiple operators need to collaborate within the same environment, tightly controlled fleets become harder to integrate. Coordination across independent systems quickly turns into a major technical challenge.


What makes Fabric notable is the perspective it introduces.


Rather than seeing robots as tools confined to private deployments, it envisions them operating within a shared infrastructure layer—something closer to a network where machines from different organizations can cooperate under common rules.


If such networks become practical, robotics may begin to resemble other forms of infrastructure. Warehouses, campuses, factories, and cities could host machines that coordinate across systems rather than competing stacks that barely interact.


In that future, simply owning robots may not be the biggest advantage.


Participation in the network that organizes them could become just as important.


The transition from isolated fleets to collaborative robotic networks will likely take time. Closed deployments proved that automation can work effectively inside controlled environments. The next challenge is enabling machines from different systems and operators to function together in shared spaces.


Fabric represents one attempt to tackle that challenge by focusing on identity, verification, coordination, and incentives as core building blocks.


Whether this specific approach succeeds remains uncertain.


But the broader direction it reflects—robots moving from isolated tools toward networked infrastructure—feels increasingly aligned with where robotics is heading as it expands beyond controlled facilities and into the wider world.
