I’ve been around enough production systems to know that the real design doesn’t show up in the docs—it shows up at 3 a.m., when something is half-working and everyone’s pretending it’s fine.

With Fabric Protocol, I keep coming back to that gap between the clean description and the messy life it’s going to have once real robots depend on it. On paper, it’s an open network supported by the Fabric Foundation, meant to coordinate data, computation, and regulation through a public ledger, with verifiable computing and agent-native infrastructure underneath. In practice, it’s going to be a place where a lot of small, quiet decisions stack up—until they start acting like rules.

The first thing I notice in systems like this is hesitation. Not the kind of hesitation humans have, but the system’s version: slow acknowledgements, partial confirmations, “maybe” states that don’t exist in the spec. A robot asks for permission to do something. The request doesn’t fail; it just… hangs. Or it returns something ambiguous—enough to keep moving if you’re brave, enough to stop if you’re careful. That’s the moment the infrastructure becomes a character. Because whatever the robot does next isn’t just behavior. It’s policy, even if nobody calls it that.

Fabric’s bet is that the public ledger and verifiable computing keep everyone honest. I understand the appeal. You don’t want robots making opaque decisions that nobody can explain later. You want to know what data was used, what compute ran, what constraints were in place, and who signed off. But in the world I’m used to, “verifiable” immediately turns into “verifiable enough.” Not because teams are lazy, but because load forces tradeoffs.

At low usage, you can verify everything and feel principled. Under pressure, verification becomes a queue. And queues are where your values get tested. Do you block the robot until a proof is checked? Do you let it proceed with a weaker guarantee and reconcile later? Do you verify selectively—only for high-risk actions, only for certain environments, only when regulators demand it? Those are engineering questions on the surface. But in the field, they’re also fairness questions. Because whatever gets the strict path becomes slower. Whatever gets the loose path becomes faster. And soon the “fast path” starts looking like the normal path.

Agent-native infrastructure makes this even more interesting—because agents don’t tolerate friction the way humans do. Humans see a slowdown and shrug. Agents adapt. They retry. They reroute. They learn which providers respond quickly, which validators are strict, which endpoints are flaky at certain hours. They discover shortcuts just by following the gradient of “what works.” It’s not malicious. It’s survival. But it means the network’s behavior will be shaped by millions of tiny optimizations made by agents trying to complete tasks.

That’s where “open” starts changing shape.

In the beginning, open feels like a door with no lock. Later, it becomes a hallway with traffic rules. Then it becomes a building with security guards—still open, technically, but only if you can move at the speed the building expects, only if you have the right badges, only if you don’t trip the alarms too often. Nobody has to announce this. It emerges because the system has to protect itself.

And Fabric, by its nature, will be forced to protect itself. A network that coordinates robots isn’t just dealing with spam and bots the way social platforms do. It’s dealing with real-world side effects. A failed call can mean a robot stops in the wrong place. A late update can mean a robot acts on an outdated constraint. A mismatched policy snapshot can mean a robot does something that was allowed yesterday but not today. So the system will grow guardrails, and those guardrails will become defaults, and those defaults will quietly decide who gets to build quickly and who has to fight through friction.

I don’t think people talk enough about how guardrails turn into law without ever being voted on.

It happens like this: there’s an incident. Something goes wrong in the wild—maybe not catastrophic, just expensive and scary enough to demand a fix. So you add a safety check. The check adds latency. Latency adds retries. Retries add load. Load forces rate limits. Rate limits force “priority” rules. Priority rules force identity. Identity forces standardization. Standardization starts favoring the teams who can afford compliance work and always-on uptime. And then you look back and realize you’ve built an admission system, even though the protocol still calls itself open.

The Fabric Foundation matters here, but not in a ceremonial way. In real life, a foundation is often the place where the messy decisions land. Who gets to define “safe defaults”? Who gets to decide what counts as an acceptable proof? Who decides when to change the rules and how fast to roll them out across a network where robots might literally be in motion? These decisions don’t usually arrive as grand governance moments. They arrive as urgent patches, compatibility breaks, emergency parameter changes, and “temporary” restrictions that stop being temporary because everyone sleeps better after they’re in place.

I’ve seen “temporary” become permanent more times than I can count.

The public ledger makes all this visible, which is good—but visibility also changes behavior. People start optimizing for what’s legible. For what can be proven later. For what survives an audit. That doesn’t always match what is most robust or most humane in the moment. Sometimes it does. Sometimes it doesn’t. And because robots operate in physical reality, the cost of those mismatches isn’t just frustration; it can be risk.

Another thing I watch for is operational persistence—the way small infrastructure choices harden. If Fabric’s network offers multiple routes for data and compute, then under load certain routes will become “trusted” simply because they’re reliable. The best-connected providers will look better not because they’re morally superior, but because they have better uptime. The best-integrated validators will become defaults because they cause fewer incidents. The “reference implementation” will become the implementation, because people will copy the thing that already survived. Over time, openness becomes a kind of mythology: yes, anyone can build… but everyone builds the same way because deviating is expensive.

That’s not corruption. It’s gravity.

And then, late in the lifecycle, people bring up the token. I’m not interested in it as a story about upside. In a system like Fabric, it ends up being a boundary tool. A way to meter access when demand is high. A way to price abuse. A way to allocate scarce compute. A way to make participation cost something so the network doesn’t drown. It’s basically a knob you can turn when you need the system to say “not everyone, not all at once.”

That’s useful. But it also makes the question sharper: when the network is crowded, who gets priority?

Because crowded is not a hypothetical. If Fabric works at all, it will attract load—robots, data providers, compute suppliers, integrators, regulators, researchers, builders who want to plug in fast. And once it’s crowded, the network will have to decide what “admission” really means. Does it prioritize those with the cleanest proofs? The biggest stake? The best reputation? The safest history? The biggest compliance budget? The earliest arrival?

I can imagine good answers to these questions. I can also imagine answers that feel fair in theory and unfair in practice. That’s what keeps me slightly skeptical in a grounded way—not skeptical that the architecture can exist, but skeptical that “open” stays pure once it becomes operational.

What I like about Fabric, in a quiet way, is that it at least tries to make the hard parts explicit: provenance, verification, constraints, coordination. It doesn’t pretend robots are just apps with wheels. It treats safety as something the infrastructure has to carry, not just the product team. But I also know how systems behave when they’re tired. They simplify. They standardize. They narrow. They protect themselves.

And if Fabric becomes important—if it becomes one of those networks where real work depends on it—then the most important question won’t be whether it’s open on day one.

It’ll be who it stays open for on day five hundred, when the queues are long, the guardrails have hardened, and everyone is trying to squeeze through the same doorway at the same time.

I’m not sure the protocol can answer that ahead of time. I’m not sure any protocol can. But I can’t stop thinking about the moment when “open” stops meaning “come in” and starts meaning “apply,” and how quietly that shift happens—until the crowd notices the door was never as wide as it felt.
